Description
Hexamethylene diisocyanate (HDI)Market Outlook, 2026-2035 forecast; 2036-2047 scenarios
Evidence-led market analysis connecting supply, demand, pricing, trade, participants and commercial opportunities.
Market overview
Hexamethylene diisocyanate (HDI, CAS 822-06-0) is the workhorse aliphatic diisocyanate. Almost all of it is converted captively into trimers (isocyanurates), biurets and uretdiones that crosslink non-yellowing polyurethane topcoats for cars, refinish, aircraft, wood and industrial equipment. Supply is concentrated in a few integrated producers, so ownership changes and plant outages move prices for the whole coatings value chain.
The question this report answers
After Covestro absorbed Vencorex’s derivative sites, how concentrated is HDI supply and how much pricing power do producers have over coatings makers?
Market Krystal preliminary estimate (2025)
Fact.MR puts HDI trimer at USD 1.9 bn (2025). Monomer value must sit below its derivatives; assuming 350-450 kt at USD 3,500-4,500/t, we estimate USD 1.2-2.0 bn monomer-equivalent. Confidence grade C: no reliable published figure; range built from the stated assumptions and narrowed in the full report.
Market dynamics
– Demand: automotive OEM and refinish, industrial and wood coatings
– Supply: Covestro, BASF, Wanhua, Asahi Kasei, Evonik, Tosoh; Vencorex restructured
– Price and margin: aliphatic premium over aromatic isocyanates; consolidation supports price
– Regulation and substitution: EU diisocyanate training rules; low-monomer derivatives
Key figures at a glance (third-party, cited)
– HDI trimer (the main HDI derivative) market: USD 1.9 bn in 2025 and USD 2.0 bn in 2026, reaching USD 3.4 bn by 2036 at 5.4% CAGR; automotive coatings about 36% of demand (Fact.MR)
– Producers named by Fact.MR include Covestro, BASF, Vencorex, Evonik, Tosoh, Wanhua, Mitsui Chemicals, Asahi Kasei and Huntsman
Recent developments among key stakeholders
– Jul 2026: Covestro completed the acquisition of Vencorex’s HDI derivative sites in Rayong (Thailand) and Freeport (Texas), consolidating aliphatic isocyanate capacity; Covestro also plans a 660 kt/yr MDI train in Shanghai by the end of the decade (PlasticsToday)
What this means for the market
Consolidation after the Vencorex restructuring leaves fewer independent HDI sources outside China. Coatings formulators should review dual-sourcing and long-term contract terms; Chinese capacity growth (Wanhua) is the main counterweight on price.
How published estimates compare
Published estimates value HDI derivatives rather than HDI monomer, and they do not separate captive from merchant volumes. Most HDI never trades as monomer, so a monomer value figure taken in isolation understates the economics. Market Krystal reports monomer capacity by site, the captive conversion ratio and derivative volumes side by side.
Strategic scenarios to 2047
– Base: insulation, furniture, automotive and coatings demand grows with construction and vehicles; Chinese capacity sets prices and Western producers consolidate.
– Constrained supply: European closures and ownership changes leave fewer suppliers; outages and antitrust remedies cause regional price spikes.
– Technology transition: bio-based and non-isocyanate polyurethanes, low-monomer and waterborne systems take share in sensitive applications.
The swing factor for Hexamethylene diisocyanate (HDI) is supplier concentration after Vencorex asset sales. Signposts: European plant closures, M&A and antitrust decisions, building energy codes, NIPU commercial launches.
What this report delivers
Annual volume (tonnes) and value (USD) for 2026-2035, segmented by product: HDI monomer, HDI trimer (isocyanurate), HDI biuret, uretdione and allophanate; application: automotive OEM and refinish, industrial and protective coatings, wood coatings, adhesives, aerospace; region: Europe, China, North America, Japan and Korea, Southeast Asia. Each segment is backed by a producer capacity table, price benchmarks for 2020-2025 by grade and region, trade-flow analysis and a supplier risk map. Companies assessed include Covestro, BASF, Wanhua Chemical, Evonik, Asahi Kasei, Tosoh, Mitsui Chemicals. The 2036-2047 outlook uses three explicit scenarios (base, constrained supply and technology transition) rather than a single extrapolated curve.
Who uses this report
Coatings, adhesives and elastomer formulators, isocyanate producers and chemical investors.
Why our approach is evidence-based
Most CAS-level market listings publish a single number with no audit trail, and we regularly find figures that contradict their own growth rates or exceed the size of the market they sit inside. Market Krystal works the other way round. We start from physical evidence: plant capacities, production and trade data, company disclosures, regulatory texts and price records. We build volume and price separately and only then compute value. Every third-party figure is cited, every Market Krystal estimate is labelled with its method and a confidence grade, and conflicts between sources are shown rather than hidden. Confidence grades: A = two or more independent sources agree, or government or company data; B = one published estimate checked against volumes or prices; C = no reliable published figure, so the range is built from stated assumptions and narrowed in the full report.
Methodology and delivery
Prepared by the Market Krystal Chemicals Research Team. Each report is built around the buyer’s question: after purchase, a short scope confirmation fixes the priority regions, companies and applications, and the report is delivered within 5-7 business days with the Excel model behind every estimate, so buyers can audit and change the assumptions.
The purchased delivery includes the PDF report, Excel datasets and customization around the buyer’s priority region, company set, application or commercial question.
What this research answers
The study connects production routes, named suppliers, applications, regional demand, trade, pricing drivers and commercial opportunities for this CAS number. Detailed estimates and company analysis remain inside the purchased report.
