Market overview

Nickel is a silvery-white, corrosion-resistant metal. It is traded as refined cathode, briquettes, ferronickel, nickel pig iron, mixed hydroxide and nickel sulphate. Most of it goes into stainless steel. The rest goes into alloys, plating and battery cathodes. Supply is set by Indonesian laterite processing, Class 1 sulphide mines in Russia, Canada and Brazil, and by government quota policy.

The question this report answers
How much is the nickel market worth, and will Indonesian supply policy, stainless steel demand and the battery chemistry shift keep prices in a surplus-driven range through 2035?

Market Krystal preliminary estimate (2025)
Three publishers cluster at USD 44.9-47.8 bn (TechSci, Straits Research, Fortune Business Insights). Five others publish USD 22.6-39.3 bn (Grand View Research, Market.us and others). Mining-scope reports publish USD 56-60 bn. Market Krystal multiplies 2025 primary nickel use of 3.4-3.6 Mt (Mordor Intelligence volume; INSG usage) by an indicative LME-linked price of USD 15,000-15,500/t. The range sits above the publisher cluster because it values contained nickel at benchmark prices; intermediates such as nickel pig iron and mixed hydroxide trade at discounts, so the figure is indicative. On this basis we use USD 51-56 bn. Confidence grade B: published estimates exist; the volume or price cross-check is partial.

Market dynamics
– Demand: Stainless steel takes about two-thirds of primary nickel (Umicore). INSG sees 2026 demand at about 3.85 Mt, up 7.6% (INSG), while battery use is growing more slowly than expected because of LFP competition (INSG).
– Supply: Indonesia mined about 2.6 Mt of a world total of about 3.9 Mt in 2025 (USGS). Nornickel, Vale, Glencore and Chinese-backed Indonesian operators such as Huayou lead supply. BHP's Nickel West is in care and maintenance (Carbon Credits).
– Price and margin: LME nickel was USD 15,695/t on 23 Oct 2026 (LME). LME warehouse stocks stood at 284.2 kt on 7 Oct 2026 (LME daily warehouse report). Vale cut its 2026 nickel all-in cost guidance to USD 10,000-11,500/t (Vale), so low-cost Indonesian output squeezes high-cost sulphide mines.
– Regulation and substitution: Indonesia's annual ore quota (RKAB) now steers prices. China's 15th Five-Year Plan for batteries pushes sodium-ion, solid-state and recycling (Huayou, citing MIIT). LFP chemistry removes nickel from some EV cells (INSG), and Europe sets a 25% recycling target for 2030 (Umicore).

Key figures at a glance (third-party, cited)
– World nickel mine production was estimated at about 3.9 Mt in 2025, with Indonesia at about 2.6 Mt (USGS Mineral Commodity Summaries 2026)
– INSG estimated 2025 primary production at 3.81 Mt and usage at 3.60 Mt, a surplus of 209 kt (October 2025 estimate) (INSG)
– INSG's October 2026 outlook shows 2026 demand of 3.85 Mt against production of 3.87 Mt (19 kt surplus), widening to 70 kt in 2027 (INSG (reported by Mining.com and The Northern Miner))
– Nickel market volume of 3.40 Mt in 2025, rising to 4.39 Mt by 2031 at a 4.36% CAGR (Mordor Intelligence)
– Global nickel market of USD 47.8 bn in 2025, reaching USD 78.3 bn by 2034 at a 7.30% CAGR (Fortune Business Insights)
– Vale produced 177 kt of nickel in 2025, and its 2026 guidance is 175-200 kt (Vale)

Recent developments among key stakeholders
– Oct 2026: Nornickel reported third-quarter nickel output of 61,000 t and 146,131 t for the first nine months. It kept its 2026 guidance of 193,000-203,000 t. It warned that a major furnace overhaul may cut output of its key metals in 2027-28 (Nornickel (reported by Mining.com))
– Oct 2026: INSG reversed its April view and now forecasts a 19 kt surplus for 2026, widening to 70 kt in 2027. The group said Indonesia approved lower 2026 ore quotas than a year earlier, and 2027 quota applications close on 15 November (INSG (reported by Mining.com))
– Oct 2026: Indonesia's energy and mineral resources ministry approved a revised 2026 nickel ore quota of about 290 Mt. The initial target was 250-260 Mt, and more quota is being released gradually (Indonesia ESDM (reported by SMM))
– Oct 2026: Huayou joined President Prabowo at the Weda Bay industrial park to launch 11 downstream nickel projects worth about US$10.2 bn. Four enter commercial operation and seven start construction. The event also marked the first export of EV batteries from Indonesia (Zhejiang Huayou Cobalt)
– Sep 2026: China's MIIT and six other ministries issued the 15th Five-Year Plan for the new battery industry. It targets 15,000-cycle lithium batteries, first large-scale use of solid-state cells, a broader product mix with sodium-ion and flow batteries, and an extended producer responsibility system for recycling (Zhejiang Huayou Cobalt (citing MIIT))
– Jul 2026: Vale reported second-quarter nickel output of 42.0 kt, up 4% year on year. Onça Puma and Long Harbour offset planned maintenance at Sudbury. Vale kept 2026 nickel guidance at 175-200 kt (Vale)

What this means for the market
Nickel is in a policy-driven surplus. Indonesian quota decisions move prices more than stocks or demand data do. Stainless steel mills and alloy buyers can plan on ample supply and contract on index-linked terms. High-cost sulphide and laterite producers outside Indonesia stay exposed to the cost gap with Indonesian output. Battery-material buyers should treat nickel demand as slower than earlier forecasts, because LFP is taking share, and should value recycled and low-carbon supply, as BMW and Umicore are doing.

How published estimates compare
Publishers value the same metal very differently. For 2025 they range from USD 22.6 bn (Grand View Research) to USD 47.8 bn (Fortune Business Insights), and mining-scope reports reach USD 56-60 bn (Precedence Research, Grand View Research). Most public pages do not describe their method. Market Krystal builds its range from tonnage (INSG usage and Mordor Intelligence volume) multiplied by an LME-linked price, so it moves with volume and price rather than with a publisher's scope.

Strategic scenarios to 2047
– Base: Surplus persists into 2027 (INSG: 70 kt) and prices stay in a policy-managed band. Stainless steel growth keeps volumes rising. Indonesian quotas are tuned each year to defend prices. Batteries grow more slowly than earlier forecasts, with nickel-rich cathodes holding the premium segments through 2047.
– Constrained supply: Indonesia holds quotas tight, Chinese producers coordinate output cuts, and Nornickel's 2027-28 furnace overhaul cuts Class 1 supply. The market tips into deficit. Prices rise, idled mines in Australia and New Caledonia restart, and Philippine ore exports gain importance.
– Technology transition: LFP, sodium-ion and solid-state cells take more of the EV market, and recycling returns more nickel to cell makers. Battery demand for primary nickel stalls. Stainless steel and superalloys carry growth, and high-purity sulphate becomes a niche tied to premium cells.
The swing factor for nickel is Indonesian ore quota and export policy. Signposts: INSG semi-annual balance revisions, Indonesian RKAB approvals and 2027 quota decisions, LME warehouse stocks, Chinese stainless steel output, EV battery chemistry mix (LFP versus NMC), Philippine ore export volumes, Nornickel furnace overhaul timing, battery recycling capacity additions.
